The client's existing website could not handle their growing inventory and provided no tools for agents to manage leads. Property search was limited to basic filters with no map or location-based functionality. Agents tracked prospects in spreadsheets, leading to missed follow-ups and lost deals.
We developed a Next.js-based marketplace with Elasticsearch powering sub-second search across 15,000+ listings filtered by location, price, property type, and amenities. Mapbox GL provides interactive map views with clustering for dense areas. A built-in agent CRM tracks every lead touchpoint from initial inquiry through closing, with automated follow-up reminders. Virtual tour integration lets sellers upload 3D walkthroughs that buyers can explore directly in the listing page.
The platform increased qualified lead volume by 3.2x compared to the previous site. Average search-to-inquiry conversion improved from 1.8% to 5.4%, and agents reported saving 8 hours per week on lead management thanks to the integrated CRM.

The real options on the table before we picked this stack for Real Estate Marketplace Platform.
| Alternative | Best For | Cost Signal | Biggest Gotcha |
|---|---|---|---|
| Zillow Premier Agent or Realtor.com partnership | Agents wanting lead-flow without building a platform | $300-$1,500/agent/mo lead packages | You never own the buyer relationship; lead quality swings with vendor policy changes. |
| WordPress + IDX plugin | Solo agents and small brokerages needing an MLS-connected site | $3k-$10k build + $50-$150/mo IDX fees | Search performance is limited; complex filters and map UX require custom work that breaks the plugin model. |
| Custom Ruby on Rails marketplace | Teams with strong Rails talent and multi-sided marketplace logic | $150k-$280k build + $1.2k/mo ops | Geo-spatial search requires PostGIS expertise; Elasticsearch add-on often appears anyway for text relevance. |
| Custom Next.js + Elasticsearch + Mapbox (our build) | Marketplaces with advanced search, maps, and verified-agent flows | ~$250k-$380k build + $3k-$7k/mo ops | Elasticsearch ops tuning is non-trivial; mis-sharded indexes tank query latency within six months. |
Specific numbers — build cost, ops, and the scale at which custom beat the off-the-shelf alternative.
The real estate marketplace cost ~$320k to build + ~$5k/mo ops including Elasticsearch, Mapbox, and verification services. A Zillow Premier Agent partnership at ~$800/agent/mo across 150 agents would have cost ~$1.44M/yr in lead packages with zero ownership. The custom marketplace broke even at month 7 against the Premier Agent path. Below 40 agents reselling Zillow leads is still defensible; above 120 agents the custom platform saves an estimated $900k/yr in lead costs and compounds brand equity the partnership route structurally cannot deliver.
Specific production issues this pattern has surfaced for real teams.
Searches crossing metro boundaries with thousands of results hit Elasticsearch tuning limits; adjusting shard count and adding a pre-filter by metro cut query latency by half.
Third-party virtual tour vendors deprecated APIs every 12-18 months; an abstraction layer over tour providers meant vendor swaps did not require listing page changes.
Inquiries routed by default round-robin occasionally went to agents already working similar leads; a routing rule preferring the assigned listing agent over pure round-robin resolved internal brokerage disputes.
We say this out loud because lying to close a lead always backfires.
National MLS aggregation with formal IDX compliance is a separate regulatory and data-licensing challenge beyond a regional marketplace build.
Short-term rental flows with availability calendars, dynamic pricing, and guest messaging need an Airbnb-style platform rather than a sales-focused marketplace.
Small brokerages get less value from the integrated CRM; a standalone lightweight CRM plus a basic WordPress listings site is cheaper and simpler.
